How AI Automation Saved a Small Business 20 Hours a Week

The Challenge

Our client — a retail business with 12 employees — was spending roughly 20 hours per week on tasks that, on paper, sounded routine: updating spreadsheets, sending follow-up emails to leads, reconciling inventory counts, and generating weekly reports for their three department leads.

The Audit

Before writing a single line of automation, we did a one-week process audit. We shadowed the team, mapped every manual touchpoint, and logged how long each task took. What we found:

The Solution

We designed a unified automation system using n8n as the workflow backbone, connected to their existing tools: a Shopify store, Klaviyo for email, Google Sheets as their reporting layer, and a Typeform for new inquiries.

Here's what we automated:

1. AI-Powered Email Follow-Up Sequences

Using an AI node connected to their CRM, we built a system that generates personalized follow-up emails based on each lead's inquiry type, the specific products they showed interest in, and how far they'd progressed through the funnel. The team reviews and approves batches in a Slack channel — 15 minutes of review replaces 6 hours of composition.

2. Automated Inventory Reconciliation

A daily n8n workflow pulls inventory data directly from Shopify via API, compares it against their reorder thresholds, flags any discrepancies, and generates a clean report delivered to the ops lead in Slack every morning at 7am. No spreadsheets, no manual cross-referencing.

3. Unified Weekly Reports

We built a Friday-afternoon automation that aggregates data from Shopify, Klaviyo, and Google Sheets, formats it into a single branded Google Slides report, and sends it to all department leads automatically. Every department sees a consistent view of the same data.

4. Lead Routing and Qualification

New leads from all channels now flow into a single n8n webhook. An AI classifier reads the inquiry, tags it by service interest and urgency, and routes it to the correct team member via Slack DM with a summary of the inquiry and a suggested response approach. Average response time dropped from 4 hours to 22 minutes.

The Results

Six weeks post-launch, here's what changed:

  • 20+ hours/week recovered — across the team, returned to client-facing and growth work.
  • Lead response time: 4 hours → 22 minutes — one of the biggest conversion-rate drivers they'd ever seen.
  • Report accuracy: 94% → 100% — manual data errors eliminated.
